Real Operations. Real Gaps. Real Numbers.

Selected case studies from ERP and WMS readiness engagements we've led. Each one walks through where the operation started, what we found, and the result, with real numbers wherever we can share them.

case study #1 - ERP Go-Live in a New 540,000 Sq Ft Facility

The Challenge

A newly constructed warehouse needed a full ERP go-live from scratch, no existing processes to build from, no legacy workflows to reference. Every process, from receiving through outbound shipping, had to be designed and implemented at the same time as the system itself.

What We Did

Designed the ERP implementation and the physical warehouse together from day one, building put-away, picking, and shipping processes at the same time the facility was going live. Material flow was mapped end to end, so the system and the building worked together instead of against each other.

The Result

The facility hit 43% higher productivity than projected.

case study #2 - freight and operations

The Challenge

Freight and operational inefficiencies were quietly draining the business, and nobody had pinpointed exactly where.

What We Did

Mapped how materials actually moved, not how the process assumed they moved, then corrected the breakdowns at the source, and operational inefficiencies were quietly draining the business, and nobody had pinpointed exactly where.

Client's Cost Savings

$1.7M+

case study #3 - Yard Management System Pilot → Nationwide Rollout

The Challenge

Leadership needed proof a new yard management system would actually work before committing to a facility-wide rollout. Rather than a blind implementation, they wanted a pilot that could demonstrate real results first.

What We Did

Led the pilot hands-on, from initial setup through the first full operating cycles, building out workflows, training the team on the floor, and stabilizing the system through real day-to-day use before making the case for anything larger.

The Result

The pilot delivered $800k+ in projected cost savings and performed well enough that leadership approved a nationwide rollout based directly on the results.

case study #4 - ERP & WMS Go-Live, New Automated Facility

The Challenge

A brand-new, automated warehouse needed a full ERP and WMS go-live on a tight construction timeline, with no proven process to build from. Leadership wanted the new facility to run like their existing site, but new systems and new automation meant nothing could be copied directly. Everything had to be redesigned from scratch.

What We Did

Rebuilt every core process from the ground up, tested against the added complexity of new automation the legacy site never had. Mapped material flow through the new system end to end and led the full data migration, so the facility launched on clean, accurate data instead of inherited errors.

The Result

The facility went live on schedule. First physical inventory count came back at 100% accuracy

before a single order shipped, a result most new facility launches don't hit for months.
